Training a new stylist costs far more than you think. Here's the real math on lost floor revenue, retention, and how to stop the bleed.


Every salon owner budgets for the obvious costs — product, rent, payroll. Almost none of us budget for the most expensive one, because it never shows up on an invoice.


It's training.


When a new stylist comes to you out of cosmetology school, they're not ready for your floor. Not really. They need months of in-salon development — the industry average is around 180 hours. And here's the part that stings: that development doesn't come from a video or a binder. It comes from your best people. Your senior stylist, your educator, the person whose chair is always full — standing next to a new hire instead of serving a paying guest.


Let's put a number on it. If an hour of your best stylist's time is worth $200 in service revenue, and it takes 180 hours to train one new person, that's $36,000 in lost floor revenue for a single hire. Not a typo. Thirty-six thousand dollars — and you never saw the bill, because it left as "time," not as a check.


Now add retention. If only one in four new hires is still with you a year later — and industry retention is often right around there — then you're absorbing the training cost of the three who left, too. Do that math and the true cost of every stylist you actually keep climbs to about $144,000.
